This was a fun project, and intense! Simultaneously, we put automated apple peeling, wedging and packaging lines in three plants, a fruit bowl operation in another, and dramatically upgraded the fruit bowl operation in yet another. We had to construct a building in one location, and improve one in another. All five of these lines built in a timeframe that defies imagination, and with over 28 new SKUs!
We ran the project as two projects, with me leading the fruit bowls and 27 SKUs, and a co-worker that I manage running the apple-line installations and startup (the 28th SKU). Activities covered four physical sites and five operating lines. Obviously there was a lot of overlap and coordination.
Since building fruit bowls has many manual operations, we focused intensely on hiring and training. We created and edited a custom training DVD we filmed at our one operation with experience peeling fruit.
Making sure every one of the 28 SKUs had a formal specification in the right place, had a BOL and the proper flags in every plant's system and had the right film, labels and materials on hand contributed to the project success. Practice runs against the administrative systems and in the production systems also contributed.
The good news is that everything started up on time and all of the equipment installations were on or under budget! Our customer deliveries were made on the very first day.
